AI is changing Execution. Are we changing with it?

Most conversations on AI today are centred around capability, what it can do, how quickly it can generate outputs, and how widely it can be applied across functions. While these conversations are useful, they are not where the real shift is happening.


What becomes visible very quickly in practice is something more fundamental. Over the last few years, organisations have invested heavily in adopting AI, across support, engineering, content, and operations. These efforts have delivered clear gains in speed and efficiency. However, speed alone is not where long-term value will come from.


AI does not create value on its own. Value emerges when organisations rethink how humans and AI work together. In that sense, AI is not just changing how work gets done. It is prompting us to re-examine whether the way we structure teams, define ownership, and make decisions is still aligned with how work is now unfolding.


This is where the conversation usually shifts from excitement to discomfort.


Way of working is evolving with AI


As AI becomes part of execution, whether in writing code, generating analysis or shaping decision, the quality of output is improving. Work is faster, cleaner and more structured.


What this change is not just speed and ease, but what teams need to pay attention to. When execution becomes easier, the real work shifts. It is no longer about just producing the output but how that output fits into the larger system, the product, the context and the downstream impact.


Where This Becomes Visible in Practice

This becomes visible very quickly in day-to-day situations.


In a recent conversation, a technical lead made an observation that reflects a growing concern. He pointed out that engineers today are increasingly relying on generative AI to write code. The output is faster and often appears cleaner. However, his question was simple: are we still arriving at the right outcomes, or are we only arriving faster?


The fundamentals of good engineering have not changed. Code still needs to be understood, validated, and owned. Systems still require clarity of design, robustness of logic, and accountability for failure. If large parts of the work are generated and accepted without sufficient understanding, then the appearance of progress can mask a weakening of these fundamentals. This is not an isolated issue. It shows up consistently once AI enters execution.


The Pattern Beyond Engineering


The same pattern is beginning to emerge beyond engineering.


Documents are produced quickly and appear complete but are not always deeply thought through. Analyses are generated with speed but not always challenged. Goals and feedback are articulated well but sometimes lack the reflection that gives them meaning.

In each of these cases, the output improves in form, but not necessarily in depth. In many cases, output quality appears to improve before understanding actually does. The discipline required to question, validate, and fully comprehend the work needs to evolve alongside this shift.


The Role of Agentic AI in This Shift


This becomes even more relevant as we move beyond generative AI towards systems that can act more independently.


With the emergence of agentic capabilities, AI is no longer limited to responding to prompts. It can begin to break down problems, suggest approaches, and in some cases, execute multiple steps within a workflow.


This introduces a different dimension to collaboration.


Work is no longer confined to human effort supported by tools. It is increasingly shaped through an interaction between human judgment and system-driven execution.


This does not replace existing ways of working, but it does require them to evolve with greater clarity. This gap will become more visible as systems become more autonomous.


Evolving How Work Is Structured


As AI becomes more integrated into day-to-day execution, its role is no longer limited to being a support tool. In many cases, it is beginning to function as a personalised layer of assistance almost like a chief of staff, supporting activities across coding, engineering, service workflows, and decision preparation.


This changes the pace at which work moves.


Tasks that earlier required multiple steps, reviews, and iterations are now being completed much faster. Code is generated quickly, analyses are available on demand, and decisions are often shaped earlier in the process. However, while execution has accelerated, the surrounding structures have not evolved at the same pace.


Traditional review cycles, role expectations, and decision boundaries were designed for a different speed of work. When outputs are generated faster than they can be fully reviewed or contextualised, it creates a gap, not in ownership, but in how confidently that ownership is exercised. This is where the need for evolution becomes clear.


Roles need to expand beyond execution into stronger decision-making and validation responsibilities. Accountability needs to be understood not just in terms of delivery, but in terms of judgment applied within the workflow.


As AI becomes more embedded, the question is no longer just who is doing the work.It is how decisions are being made, how outputs are being validated, and how accountability is maintained across a workflow that now includes both human and system-driven contributions.


When execution accelerates, roles cannot remain static.


The Leadership Gap in Problem Clarity


There is a more critical layer to this shift.


In many organisations, teams are already using AI in their day-to-day work. However, leadership clarity on the exact problem being solved is not always equally strong.


When the problem is not clearly defined, AI tends to amplify activity rather than impact. Teams produce more, move faster, and appear more productive, but the connection to meaningful outcomes becomes weaker.


This raises an important question. Are we investing enough in helping leaders understand what AI can truly do, where it should be applied, and where it should not?


Because the quality of decisions around AI adoption depends not just on access to technology, but on the ability to frame the right problems.


The Need for Leadership Capability and Decision Discipline


As organisations move forward, there is a growing need to build leadership capability in this space.


Leaders need to develop a working understanding of AI, not at a technical depth, but at a level where they can:

  • identify meaningful use cases

  • differentiate between experimentation and value

  • decide where to build and where to leverage existing platforms

  • and align AI initiatives with business outcomes


Without this, there is a risk of adopting solutions that are impressive in isolation but disconnected from strategic priorities.


This is not just a technology decision. It is a business and operating model decision.


The Role of Governance


This is where governance becomes critical. Governance in this context is not about restricting the use of AI. It is about ensuring that its use remains aligned with quality, accountability, and intent.


Organisations need to be clear about what level of AI-generated output is acceptable, how it is to be validated, and how responsibility is maintained when systems contribute to outcomes.


As systems become more capable, governance needs to evolve alongside them, not as a control mechanism, but as an enabler of responsible scale.


What This Means Going Forward


As AI systems continue to evolve particularly with agentic behaviour, the interaction between human judgment and system execution will only deepen. More work will be completed with less direct human effort. More decisions will be influenced earlier in the process. More outputs will appear complete, even when the underlying reasoning needs careful evaluation.


This makes one thing increasingly important. Not just what is being produced, but how well it is understood, validated, and aligned with intent.


The Leadership Shift


The path forward is not to slow down adoption, nor is it to resist these changes.


It is to strengthen how we think, decide, and lead in this environment.


Leaders need to move beyond asking whether AI is being used, and instead focus on:

  • whether the right problems are being solved

  • whether teams understand the work they are delivering

  • whether decision-making is becoming sharper or more superficial


Because ultimately, AI will amplify whatever foundation it is built on. The real differentiator will not be how quickly organisations adopt it, but how intentionally they integrate it into the way they think, decide, and operate.


Organisations that invest in clarity - of problems, of decisions, and of ownership, will be able to harness its potential meaningfully.


Those that do not may still move fast, but without the same level of direction.
